Data Sovereignty: Is Owning Your Own Data Enough?

It has been interesting to watch Alex Karp increasingly position Palantir as the company that protects enterprise data sovereignty. Karp says customers want to “own the means of production”—their compute, models, data stack, and alpha.

I agree with the principle. But owning your data is not the same as owning your data architecture.

An enterprise can retain legal ownership of every byte of its data while becoming deeply dependent on a proprietary platform that defines:

  • its ontology and semantic model,
  • its application logic,
  • its authorization framework,
  • its workflows,
  • its AI orchestration,
  • and increasingly, its operational decision-making.

That creates platform sovereignty risk, even if there is zero traditional data exfiltration.

True enterprise sovereignty requires more:

Data sovereignty + semantic sovereignty + model sovereignty + infrastructure portability.

If an enterprise owns its underlying data, but the meaning, relationships, business logic, and operational workflows surrounding that data become deeply encoded within a proprietary platform, it may have retained ownership of the data while surrendering architectural independence.

And that is the contradiction in Palantir’s sovereignty argument: Palantir itself is a proprietary platform.

The more important question for Karp, and for any enterprise that cares about genuine data and architectural sovereignty, is this:

If an enterprise cannot practically reproduce, migrate, or independently operate the semantic and operational model encoded within Palantir, does it truly “own the means of production,” or does it merely own the raw materials?

Data ownership without architectural independence is not data sovereignty.

Open standards matter because they provide something proprietary platforms fundamentally cannot guarantee: the ability to retain control not just of your data, but of the meaning, relationships, and business logic built around it.

That is the difference between owning your data and owning your architecture.

And it is why enterprises should think carefully before confusing vendor-controlled data sovereignty with true architectural sovereignty.
